Defining the project scope aligns with this principle, providing the team with a shared understanding of what needs to be achieved. Agile is not about avoiding planning; it's about embracing change within the context of a well-understood framework.

Before defining scope, it’s critical that you identify why the project is being done in the first place, including what the success criteria are. In too many cases large project teams embark on a project with little or no idea of why they are doing the project in the first place. The overriding objective of the project will guide how you go about scoping, how requirements are interpreted and accepted/rejected. It will define how you manage risk within the project among other things…..

In my view, every projects starts with an objective of achieving defined goals of the organisation. To achieve the intended objectives, it’s crucial to know the need of the assignment ( that is nothing but the scope). The clarity in requirement defines the success of the project. At this stage it’s important to engage the stakeholders who owns the requirement and deliverables / outcomes and mostly it is to be aligned with the clients business. Most of the time the software projects fails as the scope is written as literature with lot of assumptions and own interpretations and the best way to defuse this situation is to use some mock up screens/prototypes so that all stakeholders are aligned with the solution and speaks the same language.

Think about taking a journey to somewhere you haven’t been before. Would you just go out your door without first looking at where you are going and think how you are getting there. Similar when implementing a software project, would you just start without knowing what you are looking to achieve. Taking time to understand the scope allows you to establish what you aim to deliver, which can be reviewed by stakeholders to determine priorities and how it can be achieved. A good scope up front not only defines what’s going to be delivered it also gives the opportunity to validate the value this will bring and when it can be achieved, allowing planning of the project.

I've found that Gantt charts are a great help in graphing out large projects and the dependencies between tasks. However, for software development, they are not very good at predicting *completion time* due to the large standard deviation involved in task estimation and the serial nature of debugging. They work well for projects such as housing construction, where task lengths are typically known in advance, but not so much for software development. I liken this to baking bread. If you follow a recipe, you can usually reliably predict when the bread is done. But software development is more akin to *creating the recipe itself*, which can be more experimental and thus open-ended.

Second: Make sure you know who the key customers or the key stakeholders are. Their requirements needs to addressed. Third: Do a benefit and cost analysis for each requirement. Some requirements can provide a huge benefit at minimal cost; conversely, some requirements provide low benefit and cost a lot. The timeline also needs to be considered. Is the requirement likely to be satisfied in the given timeline?

Complexity comes from lack of clarity. So increasing clarity is how you reduce or eliminate complexity. Review what is making this project complex and reassess. In case you still have complexity then start on few of the core pieces first and do a feasibility test as early as possible.

Moscow method is a great way to prioritize complex projects, and produce features. In addition to using this to identify priority, you must also consider the impact, risk, effort, cost that each of these features will prioritized features lists will provide. The intersection of highest impact, lowest risk, and cost (Effort, when applicable) will guide you to the ones that you must prioritize in MVP (Minimum Viable Product) or MLP (Minimum lovable product)

In my experience, it is also important to find out the types of stakeholder you are dealing with. For example, a financial stakeholder, department stakeholder, beneficiary stakeholder, resource owner stakeholder. Once you classify the stakeholders , you can go back to the project objectives and review the effect on each type of stakeholder. Knowing what is at stake for each of the stakeholders will help you run your project more efficiently and communicate effectively.

In my opinion, communication is an important aspect to manage stakeholder expectations. Active listening, clarity of communication and effective feedback mechanism are critical to manage stakeholder expectations. Active Listening is about completely focus on the topic/conversation, comprehend it, and respond to the speaker. Clarity and Conciseness is about expressing ideas clearly and succinctly to avoid misunderstandings. Feedback Loop is to encourage continuous feedback, ensuring a two-way communication flow (with internal and external stakeholders) for an effective collaboration. These are simple techniques with a huge benefit.

Its important to know the stakeholders view and their expectation from the project at the requirement gathering phase only. if we map user requirements to the project phases correctly we will be able to bring out the priorities clearly. Notwithstanding that, we must also keep seeking midcourse reviews from the stakeholders to keep our priorities in sync with theirs

However what I observed in my career most of the time stake holders know the pain point but not really requirements in initial conversations.To build the right product, iterative mode of development is critical.

Elicitation of requirements with business process stakeholders is mandatory. Periodic review of requirements with adaption of changes, if needed with the consent of stakeholders is must.

In my experience solution requirements change fairly frequently throughout the duration of the project so being on top of these changes by staying close to business owners and stakeholders and keeping an open mind are very important in order to find best compromise and consensus rather than appearing negative, rigid and in opposition to changes established in flight of the project.

I think RAID (Risks, Assumptions, Issues, Dependencies) log helps here. In complex programs requirements do change and is normal due to the nature of the program parameters. It is key to negotiate with stakeholders what is must to do, required to do and good if done. Agree on day1 and day2 deliverables, their scope and flexibility to change at the eleventh hour.

And with complex projects, this process of review and refinement may need to happen more frequently to ensure the priorities remain aligned with the project’s goals and objectives. This is very critical part. while reviewing and refining the priorities -- we may end up with increased scope. so always review the scope initially to the fullest, so that during the course of the project any minor review and refinement can be accommodated. keep the review and refinement in line with the priorities as it should not affect overall scope of the project.

Enough cannot be said about the incredible value in breaking down scope into small items. Small items flow through the system faster. Small work item cannot cause big bottlenecks. Finally, small work items can be mapped to their dependencies, letting teams choose the order of work they prioritize. First of all, in order to define requirements, it is necessary to look for answers to the question "What Will Be Done" and list them under short headings. Then, it is necessary to detail the above short headings one by one by answering the question "How Should It Be Done". Afterwards, the detailed plan will form automatically.

1. List the end and create a list of deliverables from back to front. This I have seen gives a better perspective than going from beginning to end. 2. Name and timeline the deliverables 3. Map the risk and mitigations for each deliverable 4. Map the critical path and dependencies and mark the identified deliverables in that 5. Mark the risks and mitigations in the critical path 6. Prioritize mitigation preparation and create a plan for the same

In my opinion, agile methodology works best in complex requirements. Planning might get tedious, but once done you have broken the requirement in a small chunk, scoped out the dependencies, fast deliveries in phases, and validation at each phase. Continuous collaboration and improvement would be the key to success.

A common mistake by many of the projects is not documenting and prioritising Non-Functional Requirements. NFR defines the quality attributes of the system, that includes, Performance, Usability, Scalability, Portability, Compatibility, Reliability, Availability, Maintainability and Security. Many of these are design impacting and if not considered upfront in the project can result in reworks and can affect the timelines. There should be checks and balances to ensure the completeness of requirements.

When defining the requirements, it's important to ensure that the stakeholders agree on the justification for the project. In other words, why do the project? What are expected benefits? This could affect the priorities of the differing requirements. Be aware that the justification and expected benefit could change throughout the project. Another thing to consider is how to validate when the requirements have been met. This will be crucial at the end of the project. If you can't confirm that the requirements are met then there will be dispute as to when the project is complete.
