How do you apply the DMAIC cycle to improve a process?

In my experience, clearly bounding the project scope is one of the most critical, and frequently most challenging parts of the project. Getting customers, stakeholders, and sponsors all on the same page always takes longer than anyone wants to accept. Clearly defining and getting everyone’s buy-in for the starting AND completion criteria and how to measure them BEFORE the project starts will prevent many issues as the project progresses.

Applying DMAIC effectively is first recognizing it's not a universal fix-all for all process improvement projects. It's best suited for complex, persistent issues where the solution isn't immediately clear. A suitable DMAIC project typically doesn't have a clear solution and requires exploratory analysis. Additionally, a good DMAIC project charter should almost always have a primary metric that captures the process's voice through measurable means and standard deviations over a reasonable amount of time as defined by your business case, ensuring it's directly correlated with business value to transparently demonstrate the project's ROI

En mi experiencia desde que hacemos el project charter, vamos definiendo muy bien el problema, alcance, el equipo, la mejora, y algo muy importante, la alineación y aprobación de la alta gerencia. En seguida hacer el SIPOC nos ayuda a entender mas el proceso, sus entradas, salidas, fronteras, etc y poder centrarnos mas en lo que queremos atacar.

It’s not just about understanding the gaps—it's about predicting the next hurdle. Evaluate current performance, but dig deeper to uncover patterns that could signal future issues. The current process performance must be verified against critical-to-quality requirements.

Analyzing root causes is essential for driving change as part of a DMAIC improvement process. As a scientist, I know that hypothesis testing is a critical component of this phase. It ensures that our conclusions are based on solid evidence, not just assumptions. Additionally, an effective model must not only fit current data but also predict future trends. This not only validates your model but predictive capability allows you to implement solutions that are sustainable and adaptive over time.

Root cause is absolutely essential for fixing any problem! Personally, I love an A3 template, combining fishbone analysis and 5 whys for root cause analysis. Here's what I typically do: 1. Gather SMEs in a room 2. Brainstorm all the reasons we *think* an issue is happening 3. Use data to identify how much each issue is likely impacting the overall problem where possible 4. Map all the issues to a fishbone and add any further reasons we can think of (6Ms works well, but any suitable categories can work, such as people, process, technology, governance, suppliers etc.) 5. Systematically ask 5 whys across each post it, getting to the root of each issue, keep going till you get an "aha" moment. Then you're ready to identify your improvements.

The root cause analysis is a critical step to assure the success of the project and sustainability of the actions after implemented. If you don’t use the right tools and don’t spend time evaluating the root cause, probably you’ll define the wrong actions and the problems will return.

The DMAIC improve phase focuses on reducing variability in the components identified in the analysis phase as affecting the process output the most. Improvements are identified to reduce variability and optimize output level. The impact of improvement activities is re-examined using statistical methods. New process capability is calculated and cost benefit analysis is performed. The results and improvements are verified.

Improve the process is a key element on the DMAIC process and needs to be consistent, not only an action that will be implemented for a few days / months. But before defining the improvement, you should take care of the steps before and if you don’t have the root cause identified, you probably will define wrong way of improvement.

It encompasses the vital aspects of sustaining and standardizing those improvements over time. However, it's important to not overlook the fact that the "C" in Control also needs stand for Change too. Making change "sticky" and ensuring a lasting impact is often the most challenging part of the process improvement effort. It necessitates holistic solutions that addresses people, tools, and processes to drive continuous improvement and create sustainable change. Acknowledging the significance of change and implementing a comprehensive approach enables achieving long-term success of using the DMAIC framework.

DMAIC is a powerful framework, but don't feel hamstrung by it. If you uncover quick wins then deliver them. Equally, for stakeholders not from a L6S background, ask yourself how relevant DMAIC is to them. Ultimately, you're going to help them find the root cause of a problem, work out how to solve it, then implement solutions. Don't let the theory overcomplicate what is ultimately a logical approach to problem solving.

Continuing with DMAIC when a simpler, quicker fix exists can needlessly delay value delivery. Also remember that DMAIC is designed to solve tough problems, so if it's apparent your project won't succeed with this method and requires a different strategy, it's prudent to pivot without hesitation. If you ever believe you are doing DMAIC for the sake of DMAIC - stop and assess if you should continue.
